Advisory: Trust Capital & Differentiation Strategy

    What it is

Acting as the sparring partner your leadership team doesn't otherwise have — facilitating the conversation until "something needs to change" becomes an actual, agreed direction, then making sure every piece of the commercial engine points the same way: sales motions, assets, ways of working, KPIs, and leadership posture.

It is for leadership teams who agree that something has to change and need to turn that agreement into decisions that last. Whether the struggle is a change of strategy or the realisation of a lack of expertise, you can be guided, challenged or supported.

    Sound familiar?

    • Trust and relationships clearly matter to you — you just don't know how to make that work at scale, past a small number of senior staff who are naturally good at it and everyone else quietly defers to
    • Everyone agrees customer centricity matters, in principle — but nobody's translated it into what the organization's strategy, priorities, or investment decisions should actually look like as a result
    • Nobody consistently makes the case for the client's perspective when discussion drifts back to internal metrics and activity
    • Leaders agree something's not working, but the conversation never gets past that agreement to an actual decision
    • New initiatives launch — a process change here, a rebrand there, new KPIs somewhere else — none of them pulling toward the same destination
    • A decision gets made, then quietly under-resourced or reversed a quarter later, because no one was holding the room to it

The cost of waiting. Agreement without a decision keeps the organisation busy and moving in several directions. Initiatives compete for the same time and budget. Each one adds effort, and none of them adds up.

Is this the one you need?

Audit tells you what's strategically or operationally broken or missing. Advisory and Sales Transformation both address direction and change — the difference is scope, not sequence. Advisory gets leadership to real clarity and commitment, usually coalescing around a limited, targeted set of initiatives that your own team then owns and paces out, in the steps you choose. Sales Transformation is the complete, portfolio-wide version — individual and collective change addressed together, across the whole organization, when the shift needed is broader than a handful of initiatives can carry, or when a narrower attempt has already stalled.

The two aren't mutually exclusive. Many clients start here, then come back for the fuller Sales Transformation engagement once they've tested what their own capacity can or cannot carry alone.

    It fits when

    • Leaders agree on what is not working but have not reached consensus on what to do
    • Initiatives are scattered and may feel like they pull in different directions
    • Trust and relationships matter to you, but depend on a few people
    • The complexity of strategies, tactics, processes, tools, AI, training, coaching, performance management feels overwhelmingly complex

What needs to be in place

    • The people who decide are in the room, including the top leaders: Chief Revenue Officer, Head of Sales, Business Unit Executives, Partners as necessary
    • Authority over the levers that need to change: ways of working, processes, IT and tools, roles, KPIs, compensation, priorities
    • Willingness to hear disagreement, reservations and counter-arguments in the open
    • One internal owner for each initiative that comes out of the work

It is not the right choice when

    • There is no shared picture of the problem: start with an Audit
    • The shift is broader than a handful of initiatives can carry, or a narrower attempt has already stalled: that is Sales Transformation
    • The need is a specific skill: that is Learning & Development
    • The aim is a tidy deck that nobody commits to

    How it works

    1. 01

Frame. Clarify the question leadership must answer and who decides. If an Audit exists, its findings are the starting point.

    2. 02

Surface. One-to-one conversations and workshops bring out views, disagreements and reservations. The client's perspective gets a voice in the room.

    3. 03

Decide. Turn "something needs to change" into an agreed direction and a limited set of initiatives, each with an owner, resources and a sequence.

    4. 04

Align. Connect the commercial engine to the direction: sales motions, assets, ways of working, KPIs, roles, compensation and leadership posture.

    5. 05

Hold. Keep the room to the decision through follow-up sessions and coaching for sales and BD leaders.

The duration and cadence vary depending upon the starting situation, the ambition and the collective agility

    Format and people

We are happy to come to you, wherever you might be. We're just as comfortable in board rooms as we are in the trenches of your sales organisation. Working remotely offers increasing possibilities too. Once we agree on a plan, we can take over the execution and management of the delivery.

    In practice

    • Relationship capital mapping and development plans
    • KAM 2.0
    • Roles, KPIs, and compensation redesign
    • Executive workshops and boardroom sessions
    • Executive Retreats & Offsites
    • Leadership coaching for Sales VPs and BD leaders
    • Scoping transformation

    What you get

    • Real commitment, not boardroom agreement that quietly evaporates. Disagreement, reservations, and counter-arguments get facilitated and worked through openly, in the room — not swallowed, then left to kill the decision once everyone's back at their desks
    • A leadership team aligned on one direction instead of five unstated ones
    • A customer-centricity advocate in the room for the conversations that need one
    • A connected commercial architecture — motions, assets, ways of working, KPIs, posture — built to reinforce that direction instead of quietly working against it
    • Access to proven experience in transforming commercial cultures to match your business acumen and technical expertise

    Signs it worked

    • Each leader, asked separately, describes the same direction and the same priorities
    • Decisions are recorded, owned and resourced
    • Initiatives stop contradicting each other, and are phased over time
    • KPIs, roles and compensation have changed to match
    • A quarter later, the decision is still standing and still funded

A test. One week after the final session, ask each leader separately to state the direction and the main initiatives. Compare the answers. If they differ, the alignment was on paper.

What's different in how we deliver

Let's be honest: an outsider in the boardroom, deliberately surfacing disagreement leadership's been quietly managing around, sounds like a nightmare to some of you. Good. That's usually the room that needs it most.

What I actually watch for isn't disagreement — it's polite, hollow agreement. The nodding-along that dies the second everyone's back at their desk. I'd rather sit through an uncomfortable hour than hand over a tidy deck nobody commits to.

Our advisory sessions are anchored in radical candour and honesty. Political correctness and preserving egos usually achieve little in the world of commercial performance.

Book a call. A first conversation to test whether the team is ready to decide: the decision at stake, who needs to be in the room, and what a first scope could look like.

Often preceded by an Audit, when the problem is not yet shared. Often followed by SalesOps or Learning & Development, to act on the decisions, or by Sales Transformation, when the change needs to go wider.

    Questions

How long does it take, and what does it cost?

That is entirely up to you. We offer flexible and adjustable modalities of collaboration. Cost depends on the number of leaders involved, the number of sessions and the depth of follow-up.

Do we need an Audit first?

Not required. Audit helps when leaders do not share a picture of the problem. Alignment on the recognition of the problem and its causes is a necessary step — our involvement is not.

What if the leadership team disagrees?

That is the point. Disagreement is worked through openly, and the decision is recorded before the work closes.

Does this replace our leaders' decisions?

No. We facilitate and challenge. Your team makes the decisions and owns the initiatives.

How do you stop it ending as a deck nobody commits to?

Decisions get an owner and resources in the room, and we hold the follow-up. Believing in the possibility of a sustaining change is a catalyst for activity.
